Operational consulting to improve business processes, layouts, and performance

Every improvement journey starts with understanding the current state. For this reason, the first step in our consulting approach involves an initial Assessment developed by AGMC, a proprietary tool designed to provide a structured and objective overview of the organization.

The Assessment analyzes the company across 18 key thematic categories, covering different organizational areas and applicable to businesses of different sizes and industries.

The objective is to understand how the company operates today, identifying strengths, areas for improvement, critical issues, and development opportunities. The results make it possible to define intervention priorities and build an improvement roadmap aligned with the organization’s actual needs.

We therefore do not start with solutions, but with data and a clear understanding of the current state: first we measure, then we determine where and how to take action.

Operational consulting to improve business processes, layouts, and performance

AGMC’s Basic Support is the starting point for companies seeking to make their processes more efficient, reduce waste, and make data-driven decisions. Through a practical, results-oriented approach, we support organizations in optimizing their day-to-day operations by applying proven methodologies such as Lean, Lean Six Sigma, and Agile.

This level of support is designed for companies seeking tangible improvements in a short timeframe while laying the foundations for sustainable, long-term operational excellence.

Layout Optimization

The organization of workspaces directly affects productivity, safety, and lead times. Through our layout optimization service, we analyze the arrangement of workstations, machinery, production areas, and material flows to eliminate unnecessary movement, redundant routes, and bottlenecks.

Our work begins with an on-site analysis of the actual flows of people, materials, and information. We examine travel distances, movement times, and interference between different activities, and then redesign spaces according to Lean production principles.
We apply tools such as Spaghetti Diagram analysis, workstation balancing, and work cell design, while always assessing the impact on operator safety and well-being.

The objective is to design an efficient layout that reduces waste, shortens lead times, improves ergonomics, and increases production capacity. A well-designed layout makes better use of available space, reduces work-in-process inventory, and enables smoother day-to-day operations across industrial and manufacturing environments as well as offices, logistics facilities, and warehouses.

Problem solving

Every company faces problems on a daily basis that slow down processes, generate hidden costs, and compromise product or service quality. Too often, however, organizations address the symptoms rather than the underlying cause, resulting in the same issues recurring over time.
Our Problem Solving approach structures the analysis in a rigorous and methodical way, identifying and eliminating the root causes of problems.

We use internationally recognized tools such as the Ishikawa (cause-and-effect) diagram, the 5 Whys, and the PDCA cycle, as well as structured methodologies such as A3 and Lean Six Sigma DMAIC, where appropriate.
We support company teams throughout the entire process: from correctly defining the problem and collecting and analyzing data to identifying root causes and selecting and implementing the most effective countermeasures.

We help organizations define practical solutions, verify their effectiveness through measurable data, and sustain them over time through appropriate standards and controls.
In this way, problem solving moves beyond being an occasional activity and becomes a stable, shared, and repeatable internal capability, enabling teams to become progressively more autonomous.

Process and Procedure Mapping

Understanding how an organization actually works is essential before it can be improved. Too often, there is a gap between how people believe work is performed and what actually happens in practice.
Through process and procedure mapping, we make the entire workflow visible and understandable, clearly representing activities, sequences, roles, responsibilities, and the information flows that run throughout the organization.

Through interviews, direct observation, and tools such as Value Stream Mapping, flowcharts, and responsibility matrices, we reconstruct processes in their current state (as-is) and identify redundant steps, non-value-added activities, waiting times, rework, and potential points of failure.
Based on this analysis, we then design a future state (to-be) that is leaner, more streamlined, and more efficient.

Accurate process mapping makes it possible to standardize procedures, reduce operational variability, clarify roles, and facilitate the onboarding and training of new employees.
The result is robust, shared process documentation that reduces dependency on individual employees, improves quality, and provides a solid foundation for any continuous improvement journey.

Gestione KPI

You cannot improve what you do not measure. Without clear indicators, decisions risk being based on perceptions and assumptions rather than objective data. Our KPI (Key Performance Indicator) Management service helps companies define and monitor the performance indicators that truly matter, ensuring they are aligned with the organization’s strategic and operational objectives.

We support companies in selecting the most appropriate KPIs for different processes—including productivity, quality, lead times, costs, and service levels—defining data collection methods and developing clear, easy-to-read, and up-to-date management dashboards. We work to ensure that each indicator has a defined target, a designated owner, and an established review frequency, turning numbers into actionable information.

Effective KPI management enables organizations to maintain continuous control over performance. It also allows them to identify deviations from targets promptly and implement targeted corrective actions.
In this way, companies develop a stronger data-driven and continuous improvement culture, enabling faster, better-informed decisions based on objective evidence.
